The right questions separate agencies that rank clients from agencies that send reports. Here are the 14 to ask before you sign anything.

SEO is unusually easy to sell badly. The results are delayed, the mechanism is opaque to most buyers, and almost any activity can be presented as progress. That combination attracts a particular kind of provider, and it is why choosing an agency matters more than choosing almost any other supplier you will hire.

These are the fourteen questions we would ask if we were buying. Several of them are uncomfortable to answer, which is exactly the point.

Questions About the Work

1. What will you do in month one, specifically?

A competent answer is technical: crawl the site, fix indexation and speed problems, audit the existing page set. A weak answer is "we will start creating content." Building content on a broken technical foundation is the most common way retainers get wasted.

2. Do you implement fixes, or only recommend them?

This single question eliminates a surprising number of providers. An audit that arrives as a PDF and waits for your developer has not changed anything. Find out who does the work, and if it is you, price that in.

3. How do you split the retainer between technical, content and links?

Any real agency can answer this roughly. Vagueness usually means the split is whatever is easiest that month — typically all content, because content is the cheapest thing to produce and the easiest to show.

4. Which keywords will you target, and why those?

Good answers reference search intent, competition relative to your current authority, and commercial value. Bad answers reference search volume alone. Volume without intent is how businesses end up ranking for informational terms that never produce a customer.

5. How do you build links?

Listen for method. Guest posts, niche edits, digital PR and outreach are real answers. "Proprietary network" and "we have relationships" are not. Ask to see example placements from a current client — our page on link building services shows what a defensible answer looks like.

6. Will I see the URL of every backlink you build?

The answer must be yes. Link reporting without URLs is unverifiable, which is precisely why some providers report it that way.

7. Who actually does the work?

Ask for the name and role of the person who will touch your account. Sold by a strategist and delivered by an anonymous offshore team is common and is not automatically bad — but you should know, and it should be reflected in the price.

Questions About Evidence

8. Can you show me a client in a similar competitive position?

Not a similar industry — a similar starting point. Ranking a national brand with 4,000 referring domains proves very little about ranking a new local business. Ask what the site looked like when they started.

9. Can I speak to a client who left?

Almost nobody asks this and the reaction is informative on its own. Agencies with genuine confidence will usually find someone. The reason a client left tells you far more than a testimonial does.

10. Show me a case where it did not work. What happened?

Every agency has these. An answer that diagnoses the cause honestly — wrong market, budget too low, client never implemented recommendations — signals someone who understands their own work. "That has never happened" signals someone who is not telling you the truth.

Questions About the Commercial Terms

11. What is the minimum term, and why that length?

Three months is defensible: it is roughly how long before results are readable. Twelve months usually protects the agency's revenue rather than your outcome. Ask what happens if they miss the agreed deliverables — if there is no remedy, all the commitment is yours.

12. What do I keep if we part ways?

Content, accounts, Search Console and Analytics ownership, and any links built should all be yours and survive termination. Be specific about links: if they point at a domain the agency owns, you are renting rankings. Our guide to SEO contracts covers the clauses in detail.

13. Is the price on your website?

Not a dealbreaker, but revealing. Agencies that publish pricing are constrained by it. Agencies that quote per prospect can price to what you look like you can afford. If you want a benchmark before any call, SEO cost per month breaks down what each price band buys in labour terms.

14. What would make you tell me not to hire you?

The best question on this list. Anyone genuinely experienced has a list: budget too low for the competition, no search demand in the market, a site that needs rebuilding first, a business that needs customers this quarter. An agency with no disqualifying criteria will take anyone's money.

Three Things That Are Not Signals

Awards. Most are paid placements.

The agency's own rankings. Ranking for "SEO agency [city]" proves competence at one keyword in one market. It is weak evidence, and plenty of excellent agencies get all their work by referral and rank for nothing.

Client logo walls. A recognisable logo may represent a single project from 2019.

How to Actually Decide

Shortlist three. Ask all fourteen questions. Then weight the answers to questions 2, 6, 12 and 14 most heavily — implementation, link transparency, asset ownership and honest disqualification. Those four separate agencies that do the work from agencies that describe it.
